I joined Metronia straight out of university, as a developer, knowing how to build software but very little about the casino and bingo business.
I was given a simple goal: bring physical games into the online world.
What started as a development role slowly became something much more interesting.
I started noticing the problems around the product: non-existent processes, manual work that could be automated, disconnected teams, operational problems nobody owned.
So I started solving them, bringing far more to the table than anyone expected of me.
Eleven years later, I had moved from building software to connecting people, product, technology and business around the problems that mattered.

Me dieron un objetivo simple: llevar juegos físicos al mundo online.
Lo que empezó como un rol de desarrollo poco a poco se convirtió en algo mucho más interesante.
Empecé a darme cuenta de los problemas alrededor del producto: procesos inexistentes, trabajo manual que podía automatizarse, equipos desconectados, problemas operativos que nadie asumía.
Así que empecé a solucionarlos, aportando mucho más de lo que esperaban de mí.
Once años después, había pasado de construir software a conectar personas, producto, tecnología y negocio alrededor de los problemas que importaban.
The beginningEl comienzo
An industry I knew nothing about, and a lab that had grown very fast, with no structure.Una industria que no conocía de nada, y un laboratorio que había crecido muy rápido y sin estructura.
I joined Metronia straight out of university and entered an industry I knew almost nothing about: the casino and bingo gaming ecosystem.
With around 40 years of experience, the company had helped grow physical gaming in venues. And my job, newly arrived at the development lab, was to bring the existing physical games into the online world.
At first, I thought the challenge would be technical.
It wasn't.
A player sitting in a physical gaming hall and a player sitting at home don't experience a game in the same way. Navigation, interaction, information hierarchy, UX and UI all had to change with the context.
And there was another problem.
The lab itself had very little structure around development. No way to track progress. No communication, inside or outside the lab.
So, to do my job well, I started creating the structure I needed.
I organised milestones, tracked tasks, documented progress and started making the work visible to the people around me.
Six months later, we had our first game ready for the online world. Three months after that, another was ready.
That was the first shift.
I had joined to build software.
I had just laid the foundations to start building the ecosystem that would change the lab, and the company, forever.

La empresa, en sus alrededor de 40 años de experiencia, había ayudado y visto crecer el juego físico de sala. Y mi labor, recién entrada al laboratorio de desarrollo, fue llevar los juegos físicos existentes al mundo online.
Al principio pensé que el reto sería técnico.
No lo fue.
Un jugador sentado en una sala de juego física y un jugador en su casa no viven el juego de la misma manera. La navegación, la interacción, la jerarquía de información, la UX y la UI tenían que cambiar con el contexto.
Y había otro problema.
El laboratorio en sí tenía muy poca estructura alrededor del desarrollo. Sin forma de seguir el progreso. Sin comunicación ni dentro, ni fuera del laboratorio.
Así que, para hacer bien mi trabajo, empecé a crear la estructura que necesitaba.
Organicé hitos, hice seguimiento de tareas, documenté el progreso y empecé a hacer visible el trabajo a las personas de mi alrededor.
Seis meses después teníamos nuestro primer juego listo para el mundo online. Tres meses más tarde, otro más.
Ese fue el primer cambio.
Había entrado para construir software.
Acababa de sentar las bases para empezar a construir el ecosistema que cambiaría el laboratorio y la empresa para siempre.

Those were the eleven most exciting and daring years of my life. I had the chance to manage the whole lab, from people to products, and I loved bringing what we built to every corner of the company, presenting it to clients and even showing it off at gaming trade fairs.

At first, I was in charge of bringing existing physical games into the online world. But I soon discovered this wasn't simply a technical migration.
A player in a gaming hall and an online player don't behave the same way, or expect the same things. We had to rethink the navigation, the UX, the UI, the way people interact with the game, the information hierarchy and, ultimately, the whole experience.
Taking a product online isn't about putting the same experience on a different screen. It's about understanding what changes when the context changes, and adapting the product to that.
This is where I put my technical knowledge, product thinking and sensitivity to UX and context to work — to transform an experience, not just move it.
Al principio me encargué de llevar juegos físicos que ya existían al mundo online. Pero pronto descubrí que no se trataba simplemente de hacer una migración técnica.
Un jugador en una sala de juego y un jugador online no se comportan igual ni esperan lo mismo. Tuvimos que replantearnos la navegación, la UX, la UI, la forma de interactuar con el juego, la jerarquía de la información y, en definitiva, toda la experiencia.
Llevar un producto al mundo online no consiste en poner la misma experiencia en otra pantalla. Consiste en entender qué cambia cuando cambia el contexto y adaptar el producto a ello.
Aquí puse en juego mis conocimientos técnicos, el pensamiento de producto y la sensibilidad por la UX y el contexto de uso para transformar una experiencia, no simplemente trasladarla.
When I saw how games were installed and updated in physical venues, I was surprised to discover how mechanical and laborious a process was that everyone seemed to have simply accepted as normal.
A venue could have 5–20 machines. The traditional process meant travelling to the venue, using a USB drive, installing the update machine by machine and configuring each one individually — 3–4 full days, best case scenario. The remote alternative, TeamViewer, disconnected free sessions after 30 minutes while transfers could involve gigabytes of data. The problem became HUGE when updating many venues across Spain.
We developed a centralised deployment and management system that transferred only changed files, distributed them across the network, resumed interrupted transfers, monitored machine resources, generated low-disk-space alerts, and allowed updates and restarts to be scheduled remotely.
Cuando vi cómo se instalaban y actualizaban los juegos en las salas físicas, me sorprendió descubrir lo mecánico y laborioso que era un proceso que todos parecían haber asumido como normal.
Una sala podía tener entre 5 y 20 máquinas. El proceso tradicional implicaba desplazarse hasta la sala, usar una llave USB, instalar la actualización máquina a máquina y configurar cada una individualmente — entre 3 y 4 días completos, en el mejor de los casos. La alternativa remota, TeamViewer, desconectaba las sesiones gratuitas a los 30 minutos, mientras que las transferencias podían suponer gigabytes de datos. El problema se volvía ENORME al actualizar muchas salas por toda España.
Desarrollamos un sistema centralizado de despliegue y gestión que transfería solo los archivos modificados, los distribuía por la red, reanudaba transferencias interrumpidas, monitorizaba los recursos de las máquinas, generaba alertas de poco espacio en disco, y permitía programar actualizaciones y reinicios en remoto.

The system saved hundreds of hours of technical work and dramatically improved technical-support efficiency.
I didn't start by designing a tool. I started by watching someone face a problem that had become normal.
El sistema ahorró cientos de horas de trabajo técnico y mejoró drásticamente la eficiencia del soporte técnico.
No empecé diseñando una herramienta. Empecé viendo a alguien enfrentarse a un problema que se había vuelto normal.
We started from an existing electronic bingo product and created BE 2.0, a substantially modernised version designed to improve both the experience of the people using the product and the people operating and managing it.
The existing system had accumulated technical debt. It had become difficult to maintain and configure, visually outdated and less intuitive. Rather than simply improving individual features, we rethought the product as a more modern, configurable and connected system.
BE 2.0 introduced:
The product was progressively installed across different Spanish regions — Madrid, the Basque Country, Castilla-La Mancha, Catalonia, the Canary Islands and other autonomous communities — allowing venues in different geographical locations to participate in interconnected games.
More than 100 venues were connected in the Spanish network. A separate Mexican network also reached more than 100 connected venues. Players in different locations could participate in the same gaming experience at the same time, while Operations and other stakeholders gained a much better way to monitor and manage the system.
This was not only a technology upgrade. It was a product evolution driven by several different users and stakeholders: players needed a better, more intuitive experience; Operations needed greater visibility and control; technical teams needed a system that was easier to maintain; management needed better access to information.
We didn't just modernise the technology. We redesigned the experience around the people who depended on it.
Partimos de un producto de bingo electrónico ya existente y creamos BE 2.0, una versión sustancialmente modernizada diseñada para mejorar tanto la experiencia de las personas que usaban el producto como la de quienes lo operaban y gestionaban.
El sistema existente había acumulado deuda técnica. Se había vuelto difícil de mantener y configurar, visualmente anticuado y menos intuitivo. En lugar de simplemente mejorar funcionalidades individuales, replanteamos el producto como un sistema más moderno, configurable y conectado.
BE 2.0 introdujo:
El producto se instaló progresivamente en distintas regiones españolas — Madrid, País Vasco, Castilla-La Mancha, Cataluña, Canarias y otras comunidades autónomas — permitiendo que salas en distintas ubicaciones geográficas participaran en partidas interconectadas.
Se conectaron más de 100 salas en la red española. Una red mexicana independiente alcanzó también más de 100 salas conectadas. Jugadores en distintas ubicaciones podían participar en la misma partida al mismo tiempo, mientras que Operaciones y otros stakeholders ganaron una forma mucho mejor de monitorizar y gestionar el sistema.
Esto no fue solo una actualización tecnológica. Fue una evolución de producto impulsada por varios usuarios y stakeholders distintos: los jugadores necesitaban una experiencia mejor y más intuitiva; Operaciones necesitaba más visibilidad y control; los equipos técnicos necesitaban un sistema más fácil de mantener; dirección necesitaba mejor acceso a la información.
No solo modernizamos la tecnología. Rediseñamos la experiencia en torno a las personas que dependían de ella.
The interconnected bingo system already existed in physical venues. We had identified the opportunity to take it online.
Then COVID-19 changed everything.
The company had to stop normal activity, but our infrastructure allowed the Games Lab to work remotely.
El sistema de bingo interconectado ya existía en salas físicas. Habíamos identificado la oportunidad de llevarlo al mundo online.
Entonces el COVID-19 lo cambió todo.
La empresa tuvo que detener su actividad normal, pero nuestra infraestructura permitió que el Laboratorio de juego trabajara en remoto.
We had six months, four people and a product we had never built before.
Teníamos seis meses, cuatro personas y un producto que nunca habíamos construido antes.
We had to develop a completely new online gaming system rather than simply reproduce the physical environment. The product was developed in approximately six months, then tested and deployed in multiple European and American markets — including Mexico, Guatemala and Honduras — allowing players internationally to access the portal and play for real money.
When everything stopped, we kept building.
Tuvimos que desarrollar un sistema de juego online completamente nuevo en vez de simplemente reproducir el entorno físico. El producto se desarrolló en aproximadamente seis meses, y después se probó y desplegó en varios mercados europeos y americanos — incluyendo México, Guatemala y Honduras — permitiendo a jugadores internacionales acceder al portal y jugar con dinero real.
Cuando todo se paró, nosotros seguimos construyendo.
After years of building products for our own ecosystem, I had the opportunity to collaborate with Bandai Namco Japan on the development of three Pac-Man themed games.
At first, it sounded like a straightforward game-development project.
It wasn't.
The real challenge was bringing together two companies with very different cultures, communication styles and ways of making decisions, while building products that felt authentic to one of the most recognisable gaming brands in the world.
My role. I acted as the bridge between product, development, design and the Japanese stakeholders, making sure expectations remained aligned throughout the project. A large part of my work wasn't writing specifications — it was creating shared understanding between teams that often approached the same problem from completely different perspectives.
What made it different. Working with Bandai Namco taught me that communication problems are rarely language problems. Two teams can agree on every sentence in a meeting and still leave with completely different interpretations of what "done" or "good" actually means. I learned to pay much closer attention to context, expectations and the assumptions hiding behind every conversation.
The outcome. The three games successfully reached production and became one of the most enriching collaborations of my career. More importantly, the project changed how I think about Product Management. Sometimes the hardest product problem isn't deciding what to build. It's helping everyone agree on what great looks like before building it together.
Building the product was only half the challenge. We also had to learn how to build it together.
Después de años construyendo productos para nuestro propio ecosistema, tuve la oportunidad de colaborar con Bandai Namco Japón en el desarrollo de tres juegos con temática de Pac-Man.
Al principio sonaba como un proyecto de desarrollo de videojuegos sencillo.
No lo fue.
El verdadero reto era unir a dos empresas con culturas, estilos de comunicación y formas de tomar decisiones muy distintas, mientras construíamos productos que resultaran auténticos para una de las marcas de videojuegos más reconocibles del mundo.
Mi rol. Actué como puente entre producto, desarrollo, diseño y los stakeholders japoneses, asegurándome de que las expectativas se mantuvieran alineadas durante todo el proyecto. Buena parte de mi trabajo no era escribir especificaciones — era crear un entendimiento compartido entre equipos que a menudo abordaban el mismo problema desde perspectivas completamente distintas.
Qué lo hizo diferente. Trabajar con Bandai Namco me enseñó que los problemas de comunicación rara vez son problemas de idioma. Dos equipos pueden estar de acuerdo en cada frase de una reunión y aun así salir con interpretaciones completamente distintas de lo que significa "terminado" o "bueno". Aprendí a prestar mucha más atención al contexto, las expectativas y las suposiciones escondidas detrás de cada conversación.
El resultado. Los tres juegos llegaron a producción con éxito y se convirtieron en una de las colaboraciones más enriquecedoras de mi carrera. Más importante aún, el proyecto cambió cómo pienso el Product Management. A veces el problema de producto más difícil no es decidir qué construir. Es conseguir que todo el mundo esté de acuerdo en cómo es "bueno" antes de construirlo juntos.
Construir el producto era solo la mitad del reto. También tuvimos que aprender a construirlo juntos.
Beyond the gamesMás allá de los juegos
About 10 tools, quietly built to give people their time back.Unas 10 herramientas, construidas discretamente para devolverle el tiempo a la gente.
The transformation was not only about games. I identified friction in the broader organisation and helped create solutions that made other people's jobs significantly easier — centralised deployment, remote monitoring, production tooling, documentation, knowledge management, communication systems, testing infrastructure, code management, remote access and operational dashboards.
Approximately 10 different applications and tools were developed to monitor and manage games and gaming operations across online and physical environments, maintained and improved based on feedback and newly discovered opportunities.
We didn't just make work faster. We gave people time back.
La transformación no era solo sobre juegos. Identifiqué fricción en el resto de la organización y ayudé a crear soluciones que facilitaron mucho el trabajo de otras personas — despliegue centralizado, monitorización remota, herramientas de producción, documentación, gestión del conocimiento, sistemas de comunicación, infraestructura de testing, gestión de código, acceso remoto y dashboards operativos.
Se desarrollaron aproximadamente 10 aplicaciones y herramientas distintas para monitorizar y gestionar juegos y operaciones de gaming en entornos online y físicos, mantenidas y mejoradas a partir del feedback y de nuevas oportunidades descubiertas.
No solo hicimos el trabajo más rápido. Le devolvimos tiempo a la gente.

Never for the sake of being trendy. Always because it brought real value.Nunca por estar a la moda. Siempre porque aportaba un valor real.
Resources were limited, so initiatives had to be justified carefully. I analysed whether an opportunity could reduce future development and maintenance time, reduce operational or manual effort, speed up deployment, make data easier to access, enable remote monitoring, or increase operational visibility.
I didn't push solutions because they were trendy. I started from a real pain point and demonstrated why solving it would create value for the company.
Los recursos eran limitados, así que las iniciativas había que justificarlas con cuidado. Analizaba si una oportunidad podía reducir tiempo futuro de desarrollo y mantenimiento, reducir esfuerzo operativo o manual, acelerar el despliegue, facilitar el acceso a los datos, permitir la monitorización remota, o aumentar la visibilidad operativa.
No impulsaba soluciones porque estuvieran de moda. Partía de un punto de dolor y demostraba por qué resolverlo generaría valor a la empresa.
The hardest partLa parte más difícil
Young, inexperienced, and coordinating people who'd been doing this for decades.Joven, sin experiencia, y coordinando a personas que llevaban décadas haciendo esto.
I joined straight out of university, young and inexperienced, in an environment dominated by considerably older men who had been doing things the same way for a long time. I had to earn credibility while coordinating their work and making decisions about what the product should do and what users needed.
I couldn't lean on experience, because I simply didn't have it. So I had to learn fast, ask a lot, and put in a lot of hours and effort.
I researched on my own, studied the product and the competitors, learned about project and product management, tried out tools and methodologies, and soaked up everything I could from the people around me. On top of that, while working, I did a Master's in Project Management to round out what I was learning.
I had to earn authority before I had accumulated experience.
And I think that ended up shaping a lot of how I work: when I don't know something, I don't try to fake that I do. I push myself to understand it and make it mine. And if I learn something that can help the team, I turn it into something that makes all of us work better.
Entré recién salida de la universidad, joven y sin experiencia, en un entorno dominado por hombres considerablemente mayores y que llevaban mucho tiempo haciendo las cosas de la misma forma. Tuve que ganarme la credibilidad mientras coordinaba su trabajo y tomar decisiones sobre qué debía hacer el producto y qué necesitaban los usuarios.
No podía apoyarme en la experiencia, porque simplemente no la tenía. Así que tuve que aprender rápido, preguntar mucho y dedicar muchas horas y esfuerzo.
Investigué por mi cuenta, estudié el producto y a la competencia, aprendí sobre gestión de proyectos y producto, probé herramientas y metodologías y me empapé de todo lo que podía de las personas que tenía alrededor. Mientras trabajaba, además, hice un Máster en Project Management para completar el conocimiento adquirido.
Tuve que ganarme la autoridad antes de haber acumulado experiencia.
Y creo que eso acabó definiendo bastante mi forma de trabajar: cuando no sé algo, no intento aparentar que lo sé. Me esfuerzo por entenderlo y hacerlo mío. Si además aprendo algo que puede ayudar al equipo, lo convierto en algo que nos haga trabajar mejor a todos.

The best insights came from people who could only describe their frustration, not a solution.Las mejores ideas venían de personas que solo sabían describir su frustración, no una solución.
One of the most valuable sources of insight was speaking directly with people in other departments. Often they did not know what solution they wanted. They knew what frustrated them, what consumed their time, what they did not want to keep doing.
New solutions sometimes met resistance because people were used to the old way of working. Adoption was therefore part of the product work:
The gaming sector operates continuously, so support sometimes meant being available outside conventional working hours — an operational reality, not a badge of honour.
Una de las fuentes de información más valiosas era hablar directamente con personas de otros departamentos. A menudo no sabían qué solución querían. Sabían qué les frustraba, qué les consumía el tiempo, qué no querían seguir haciendo.

If it's important enough to ask my team to do, I should be willing to do it with them.Si es lo bastante importante como para pedírselo a mi equipo, debería estar dispuesta a hacerlo con ellos.
My leadership style is very hands-on. I don't believe in directing from a distance — I believe in understanding first-hand what's happening and working with the people who have to make it happen.
When production issues came up, I solved them alongside the systems administrator and the support team. When the team was blocked, we worked together to find a way through. When another department needed something, I got involved to understand their need and connect the right people. And when resources were missing, we looked for alternatives, or I made the case for why we needed them.
It's not about doing other people's work. It's about never asking my team to stand somewhere I'd never be willing to stand myself.
I've always been drawn to problems that don't have an owner. If something is getting in people's way, I want to understand why, get the right people around the table, and help it move forward.
Mi estilo de liderazgo es muy práctico. No creo en dirigir desde lejos, sino en entender de primera mano lo que está pasando y trabajar con las personas que tienen que sacarlo adelante.
Cuando surgían incidencias en producción, las solucionaba junto al administrador de sistemas y al equipo de soporte. Cuando el equipo estaba bloqueado, trabajábamos juntos para encontrar cómo desbloquearnos. Cuando otro departamento necesitaba algo, me involucraba para entender su necesidad y conectar a las personas adecuadas. Y cuando faltaban recursos, buscábamos alternativas o justificaba su necesidad.
No se trata de hacer el trabajo de los demás, sino de no pedir algo a mi equipo desde una posición en la que yo nunca estaría dispuesta a ponerme.
Siempre me han atraído los problemas que no tienen dueño. Si algo se interpone en el camino de la gente, quiero entender por qué, poner a las personas adecuadas alrededor de la mesa y ayudar a que avance.
The leadership lessonLa lección de liderazgo
Early in my management career, I was too involved in technical work. I came from development, which I loved, and I had not yet learned what good management really required. I tried to stay involved in too many technical decisions and did not delegate enough.
This contributed to frustration for one person on my team, who eventually left the company.
Being indispensable is not the same as being a good leader.
I learned that leadership is not about being the person with all the answers or solving everything personally. It is about creating trust, listening carefully, delegating, giving people space, understanding what each person needs, and building a team that can move without depending on one individual.
I still care deeply about the work. I just don't need to do all of it myself anymore.
Al principio de mi carrera en gestión, estaba demasiado metida en el trabajo técnico. Venía de desarrollo, que me encantaba, y todavía no había aprendido lo que realmente requería una buena gestión. Intentaba seguir implicada en demasiadas decisiones técnicas y no delegaba lo suficiente.
Esto contribuyó a la frustración de una persona de mi equipo, que acabó dejando la empresa.
Ser indispensable no es lo mismo que ser una buena líder.
Aprendí que el liderazgo no consiste en ser la persona que tiene todas las respuestas o en resolverlo todo personalmente. Consiste en generar confianza, escuchar con atención, delegar, dar espacio a las personas, entender qué necesita cada una, y construir un equipo que pueda avanzar sin depender de una sola persona.
Sigo preocupándome mucho por el trabajo. Simplemente ya no necesito hacerlo todo yo misma.

What I learnedQué aprendí
A product doesn't need to be customer-facing software. An internal deployment system or a dashboard is a product if it solves a real problem for real users.
The places where people struggle are often where the best opportunities are hiding.
Taking physical games online taught me that the same underlying product can require a fundamentally different UX when the user's context changes.
The goal isn't to become the person everyone depends on. It's to create an environment where people can do their best work.
Un producto no tiene que ser software de cara al cliente. Un sistema interno de despliegue o un dashboard es un producto si resuelve un problema real para usuarios reales.
Los lugares donde la gente tiene dificultades suelen ser donde se esconden las mejores oportunidades.
Llevar juegos físicos al mundo online me enseñó que el mismo producto de base puede necesitar una UX radicalmente distinta cuando cambia el contexto del usuario.
El objetivo no es convertirte en la persona de la que todos dependen. Es crear un entorno donde las personas puedan dar lo mejor de sí mismas.

And that's exactly what I learned — and what I apply today.
